		<p data-start="488" data-end="828">Effective workplace organisation is a critical foundation for operational excellence. This case study explores how a leading agricultural equipment manufacturer partnered with Lean Institute Africa to implement the 6S methodology, resulting in significant improvements in workplace safety, productivity, efficiency, and employee engagement.</p>
<p data-start="830" data-end="1027">By applying Lean principles and structured workplace organisation techniques, the company transformed its aluminium processing area into a safer, cleaner, and more efficient production environment.</p>
<h2 data-section-id="10ndphb" data-start="1034" data-end="1050">The Challenge</h2>
<p data-start="1052" data-end="1201">The agricultural equipment manufacturer approached Lean Institute Africa with the goal of improving operational performance and resource utilisation.</p>
<p data-start="1203" data-end="1369">During a Value Stream Mapping (VSM) exercise, several obstacles were identified that were limiting productivity and preventing the achievement of operational targets:</p>
<ul data-start="1371" data-end="1665">

<li data-section-id="1ha57fw" data-start="1401" data-end="1445">Inefficient storage of tools and equipment</li>
<li data-section-id="5n4n27" data-start="1446" data-end="1483">Excessive search and retrieval time</li>
<li data-section-id="1driar3" data-start="1484" data-end="1529">Lack of standardised material replenishment</li>
<li data-section-id="1h9c4yj" data-start="1530" data-end="1581">Production bottlenecks and workflow interruptions</li>
<li data-section-id="6ufl5o" data-start="1582" data-end="1616">Increased work-in-progress (WIP)</li>
<li data-section-id="1b6bcw8" data-start="1617" data-end="1665">Safety concerns caused by cluttered work areas</li>
</ul>
<p data-start="1667" data-end="1770">These issues created unnecessary waste, reduced productivity, and negatively impacted operational flow.</p>
<p data-start="1772" data-end="1948">Recognising the need for a structured improvement approach, management selected the 6S methodology to drive workplace transformation within the aluminium processing department.</p>

<p data-start="2375" data-end="2485">Teams conducted a comprehensive review of all tools, equipment, materials, and inventory within the work area.</p>

<p><span data-contrast="auto">I recently conducted site visits with a group of participants who requested to visit companies with good Lean adoptions after attending one of our in-house training programs. One of the site visits reminded me of a story shared by Art Byrne in one of his articles shared on the Lean Global Network’s Plane Lean magazine a couple of years ago. In this article, he was sharing his first experience with the Toyota Production System (TPS) in the 1980’s, before the name Lean and its body of knowledge were captured in print by the Western World. </span><span data-ccp-props="{}"> </span></p>
<p><span data-ccp-props="{}"> </span><span data-contrast="auto">Art shared the conversation that he had with consultants from a Japanese firm called Shingijutsu Consulting, which was founded by three former Toyota executives who had worked directly for Taiichi Ohno, one of the key figures behind TPS. Shingijutsu consultants were in the US to facilitate a one-week seminar on Just-in-time (one of the early names used to refer to TPS at that time). Art and his colleague managed to build a working relationship with these consultants and to learn from them over a couple of years. </span><span data-ccp-props="{}"> </span></p>
<p><span data-ccp-props="{}"> </span><span data-contrast="auto">Art tells us that after a short while of working with the Japanese, he and his colleagues realised that TPS was the greatest strategic weapon they had ever seen. One day at lunch they asked the president of Shingijutsu Consulting, Mr Iwata: “Iwata-san, TPS is the greatest strategic weapon we have ever seen. How does Toyota allow you guys to go out and teach it to others?” Art shared: “He just looked at us and laughed. ‘I can tell you about TPS,’ he said, ‘I can even take you and show it to you, but I bet you can’t go home and do it.’” To read the story and article in depth you can find the link below </span><span data-ccp-props="{}"> </span></p>
<p><span data-ccp-props="{}"> </span><span data-contrast="auto">Readers of Planet Lean will most likely be familiar with the Halfway Group which has numerous articles plus a documentary published on Planet Lean’s YouTube channel. It was specifically the site visit to the Halfway Production Centre (HPC) and how it was designed that reminded me of Art’s article. The group that I was traveling with had the privilege of being hosted by Terry O’Donoghue (Senior Advisor), Hashiem Davids (General Manager), and Nqobile Ntshalintshali (Group Leader) in addition to the Team Leaders and staff at the different workstations. </span><span data-ccp-props="{}"> </span></p>
<p><span data-ccp-props="{}"> </span><span data-contrast="auto">Our group started by following Hashiem and Nqobile as they went on to join and participate in five Asakai (morning meeting in Japanese) sessions. The first meeting started at 7:00am and the last meeting was completed before 8:00am. The group was then given an overview of some of the visual boards used in the morning meetings and we then followed the process step by step. The final activity for the site visit was a reflection exercise facilitated by Terry, which left me with many Aha-moments and an appreciation of how the principles behind Lean Thinking are so simple and yet easy to miss. The group was asked to respond to two question and to capture their responses on sticky notes. The reflection questions: “What did you see?” and “What do you believe is our purpose?” </span><span data-ccp-props="{}"> </span></p>
<p><span data-ccp-props="{}"> </span><span data-contrast="auto">This reflection exercise reminded of the article by Art and led me to reflect on the benefits and shortcomings of site visits. Considering all these experiences, I think the key benefit for site visits is to drive motivation to start or continue the new way of managing operations. They provide a firsthand exposure to what is possible and give confidence that this way of managing work works. They can also provide a benchmarking reference for those who are already on the journey looking to learn from advanced organisations. On the other hand, the key challenge is whether people on the site visit will fully grasp the principles and the thinking that underlie what is perceptible. </span><span data-ccp-props="{}"> </span></p>

		<p><span data-contrast="auto">The Ladder of Inference is one of the available models to help us grasp and recognise the cognitive processes that are involved the process of seeing. Through this model we can understand why seeing is not a simple process as it describes the subconscious thinking process people use to move from a factual observation to a final decision or action. Developed by Chris Argyris in 1974, it maps the cognitive processes from observing facts, selecting data, adding meaning, making assumptions, forming beliefs, and finally acting. This model helps to explain why different people can look at the same data and reach different conclusions. This helps to explain the diversity of the responses to the reflection exercise during our site visit. Studying the Ladder of Inference helps to uncover the beliefs and assumptions that render us blind in spite of our visual sight. </span><span data-ccp-props="{}"> </span></p>
<p><span data-contrast="auto">The question which the group struggled with was about the purpose of the organisation (not shown in the above image). The purpose statement was posted at several of the workstations that we visited but didn’t catch our attention since our attention was mostly on the visible artefacts. Indeed, the purpose is not easy to grasp through basic observation. What was interesting is that it was only after we were shown the purpose statement that some of our observations became more meaningful. </span><span data-ccp-props="{}"> </span></p>

		<p><span data-contrast="auto">For example, we spent some time looking at an impressive visual board that is used to track vehicles coming in for repairs. At first impression, the board looks complex for an outsider because it consists of many columns and different coloured pieces. After Nqobile gave us an explanation of the board and its elements, it became clear how to read and use the board. Impressed by both its simplicity and complexity, I asked Nqobile how they came up with the concept of developing and using this board. She explained that they came up with the board in the process of solving the problem of not meeting promised lead time to clients. Terry emphasized that we must recognise that the problem came before the tool was developed. In addition, the current version was the 6</span><span data-contrast="auto">th</span><span data-contrast="auto"> revision of the board. It was also clear in some observations that Hashiem was coaching Nqobile and Terry was also coaching Hashiem and Nqobile in some of the engagements. I can therefore say that, I saw the purpose being lived and actioned during this site visit.</span><span data-ccp-props="{}"> </span></p>
<p><span data-ccp-props="{}"> </span><span data-contrast="auto">Interestingly, the practice of experimenting to improve flow was shared as one of the key themes in the 2017 Planet Lean article discussing the transformation at the HPC. When Planet Lean visited in 2017, the Production Centre was at version 6.1 of their value stream. Some of these factors will not be easy to pick-up during a site visit unless the host is intentional about the design and communication to visitors on what is being observed. I was stunned to see that HPC has a standard for hosting site visits. This standard is also reviewed and improved based on feedback and past experiences.</span><span data-ccp-props="{}"> </span></p>
<p><span data-ccp-props="{}"> </span><span data-contrast="auto">Beyond the challenge of knowing what to do after sight visits, I also wondered about the challenge of attending a 3-5 day training on improvement and then returning to your old environment. Lean is a process of learning, and sometimes learning can be a bit messy. A number of stories from experienced TPS practitioners who worked at Toyota indicate that they were assigned a sensei especially when in management roles. If you attended training but your environment does not support the new way of managing and you don’t have an experienced coach to hold your hand: “what are the chances that you will sustain new practices when experiments do not immediately yield desired results?” On the other hand, even if the results are immediately improved, it is still a major challenge to keep the focus and imbed the transformation without coaching support. It would be great to hear how some people successfully navigated this challenge.</span><span data-ccp-props="{}"> </span></p>

		<p style="text-align: justify;">Our customer, a global industry leader generating a revenue exceeding £2 billion, specializes in delivering refractory products, systems, and solutions to steel producers and various high-temperature industries. In an effort to minimize equipment downtime, their Johannesburg subsidiary sought assistance in deploying Lean tools. Rather than relying on resources from their main operations in Europe, the global group opted to engage a local organization. The Plant Manager in Johannesburg was particularly impressed by Lean Institute Africa&#8217;s proposed approach. It not only addressed the immediate performance issues but also emphasized the development of internal capacity for ongoing improvement.</p>
<h4>Understanding the problem</h4>
<p style="text-align: justify;">The primary focus of attention was on the Brick Plant, responsible for manufacturing refractory bricks in various shapes and designs for furnaces and smelters. In the year 2022, the Overall Equipment Effectiveness (OEE) performance of the plant averaged 55%, falling below the targeted 58%. An analysis highlighted that changeovers were the major contributor to lost time on their presses, accounting for approximately 20%. Responding to this, the management team decided to raise the OEE target to 60% and sought our expertise to conduct SMED (Single-Minute Exchange of Die) workshops. The goal was to streamline and reduce changeover times on their presses.</p>
<p style="text-align: justify;">Upon initial assessment of press changeover times, a critical issue surfaced: poor data collection for changeovers. The collected data exhibited significant gaps, with an average data completion rate of only 46%. Addressing this challenge became the first priority in the quest for improvement.</p>

Recognizing the critical role of data analysis in the project, <strong>a target of 85% data completion</strong> was established.</p>

		<h4>How the changes were implemented</h4>
<p style="text-align: justify;">The engagement&#8217;s design was crafted utilizing the Double-Loop PDCA (Plan – Do – Check – Act) framework, seamlessly integrating Rapid Improvement Events (Kaizen Events) with routine team improvements through a Daily Management System. The Rapid Improvement Events, spanning five working days, were dedicated to refining the SMED process and thus were termed SMED Workshops.</p>

		<p>These workshops convened a cross-functional team comprising essential stakeholders in press changeovers: Press Operators, Die Setters, Die-Setting Coordinator, and Supervisors. Their collective responsibility was to pinpoint key improvements and major updates for the press changeover standard. The standards derived from the workshop became pivotal documents for guiding and tracking daily operations. Any performance gaps identified in the daily work were documented and served as triggers for subsequent workshops.</p>
<h4>Measurable outcomes and impact</h4>
<p>Originally, the intention was to conduct three workshops; however, the set targets were achieved by the conclusion of the second workshop. The performance graph for the two Double-Loop cycles is illustrated below:</p>

<li><strong>Break Down Objectives into Annual Goals:</strong> Divide the long-term objectives into smaller annual goals. These annual goals should be specific, measurable, achievable, relevant, and time-bound (SMART). Each goal should contribute directly to achieving the corresponding long-term objective.</li>
<li><strong>Identify Key Initiatives:</strong> For each annual goal, identify the key initiatives or projects that will help accomplish the goal. These initiatives should be practical and represent the most critical activities needed to achieve the desired results.</li>
<li><strong>Create Hoshin Kanri X-Matrix:</strong> The X-Matrix is a crucial visual tool used in Hoshin Kanri. It aligns the strategic objectives, annual goals, and key initiatives in a matrix format. On the X-Matrix, the long-term objectives are placed on the top row, the annual goals on the left column, and the key initiatives in the intersecting cells.</li>
<li><strong>Cascade the X-Matrix:</strong> The X-Matrix should be cascaded down through the organization to ensure alignment at all levels. Each department or team should create its own X-Matrix that aligns with the higher-level X-Matrix. This process continues until the objectives are connected to individual employee goals.</li>
<li><strong>Implement and Monitor Progress:</strong> With the X-Matrix in place, begin implementing the key initiatives and projects. Monitor progress regularly, using key performance indicators (KPIs) to track the success of each initiative and its contribution to the overall goals.</li>

<p style="text-align: justify;"><span data-contrast="none">Situated in the central business district, Cape Town’s International Convention Centre (CTICC) mass vaccination site had the capacity for several thousand attendees. Operating from 8 am to 4 pm, Monday to Friday, the site accommodated individuals or large groups without the need for appointments. Each day commenced with several hundred people awaiting vaccination. Vaccine doses, prepared onsite, had a 2-hour administration window; hence, preparation occurred just before the site opened to meet initial demand. Following the morning rush, arrivals persisted in varying numbers. Registration for vaccinees took 2 minutes, and the entire preparation process for 6 doses per operator consumed approximately 21 minutes.</span><span data-ccp-props="{&quot;201341983&quot;:0,&quot;335559737&quot;:-472,&quot;335559739&quot;:0,&quot;335559740&quot;:240}"> </span></p>

<p>While working on a client engagement, I proposed to a manager that we setup a dashboard for her and the team to reflect on the department’s performance and systematise improvement efforts in the unit. We defined the key performance metrics and populated the dashboard with the measurements collected during my support visits. But as time progressed, the activity fell flat.</p>

		<p>This was because the required data was either incomplete or totally unrecorded, despite the agreement from the Unit Managers, key process stakeholders, who were looking to see improvements, to provide this data. It was puzzling because the Unit Managers stood to benefit: this data would help track service quality to their units and, at the time, they did not disagree or raise concerns about supplying this data.</p>

<span style="font-weight: 400;">I had seen this pattern repeat itself over a number of clients and it really got me wondering: “How and what are managers managing when they don’t have visibility of their processes?” </span>
</p></blockquote>
<p><span style="font-weight: 400;">As I was still struggling with this question, I found myself blurting to the manager that I was working with: “What is the difference between </span><i><span style="font-weight: 400;">doing</span></i><span style="font-weight: 400;"> the work and </span><i><span style="font-weight: 400;">managing</span></i><span style="font-weight: 400;"> the work?” The question popped before I could even construct my potential response, in case the manager put it back to me. From her response it was clear that this was something to which she hadn’t given much thought. The question was posed back to me. Of course, my response may not be the most comprehensive answer, since it is primarily influenced by my role and experience as an improvement practitioner.</span><span style="font-weight: 400;"><br />
</span><span style="font-weight: 400;"><br />
</span><span style="font-weight: 400;">Doing the work results in the transformation of something (physical or non-physical). It is made up of actions that take something from an initial condition and transform it into a modified condition that is beneficial to the next person in the value chain. The recipient is either an internal customer or the external client who pays for the service or product. On the other hand, managing the work is concerned with transforming the transformation process in order to improve it (best case scenario). In other cases managing the work focuses on maintaining the transformation process by ensuring that it is in control. Those who </span><i><span style="font-weight: 400;">do</span></i><span style="font-weight: 400;"> the work have a direct impact on the customers and those who </span><i><span style="font-weight: 400;">manage</span></i><span style="font-weight: 400;"> the work have an indirect impact on customers, through their direct impact on those who do the work.</span><span style="font-weight: 400;"><br />
</span><span style="font-weight: 400;"><br />
</span><span style="font-weight: 400;">It is generally easy to see the tools/methods used by those who do the work, since they are directly used in the process of service delivery. What about those who manage the work? What tools do they use and how do they improve customer service? In many cases those who manage the work use management theory, coupled with data and the facts about their operations. This may be the reason why I was puzzled when the Unit Managers did not support the initiative to collect the requested data. I do see that the Unit Managers and many other managers work with data and some may already be overwhelmed by the amount of data and reporting that they have to do. Perhaps that’s why they felt discouraged to take on yet another reporting request.</span><span style="font-weight: 400;"><br />
</span><span style="font-weight: 400;"><br />
</span><span style="font-weight: 400;">Although those that do/manage the work are collecting lots of other data, they are not collecting data to drive and support improvement. Based on my observations, it seems that most of the collected data is </span><i><span style="font-weight: 400;">control data,</span></i><span style="font-weight: 400;"> and measurements are used as lag indicator metrics. The control data that I have seen managers focusing on includes: shift rosters, staff clocking data, staff leave data, registers for handovers/receiving, stock and orders. In many cases the metrics used are reporting on the past and usually don’t provide deeper insight into what to improve and how to improve it. The common metrics include: units completed, number of defects, number outstanding/late, efficiency ratios, etc. Of course these metrics are important, but the gap is that they are usually not used to track performance trends and drive proactive corrective actions. If they are used for improvement, it is usually localised improvements, instead of systemic improvements.</span><span style="font-weight: 400;"><br />
</span><span style="font-weight: 400;"><br />
</span><span style="font-weight: 400;">Collecting lots of data will not necessarily lead to improvement, so this means we should take the words of W. Edwards Deming to heart when we setup our dashboards.</span></p>

		<p><span style="font-weight: 400;">I selected the quotations in this article to highlight that although it is possible to measure many things, it is not necessary to measure everything. But how does one narrow and focus on key metrics? My proposal is to use at least 3 metrics that provide you with a summary assessment of how your team/department is performing from a systems thinking perspective.</span></p>

		<p><span style="font-weight: 400;">The open systems model (Katz and Kahn version shown in the figure below) gives us a general framework that can help the assessment of how an organisation is performing in relation to its goals. What I like about this depiction of an open system is that it makes it possible to see that the output of the system should be seen within the context of the external environment. In the case of defining metrics, this means our metric should focus on our performance in relation to the promise made to the external environment. So our first and key metric should be how we are performing in relation to the service level agreement (SLA) and therefore the customers’ experience of the organisation.</span></p>

		<p><span style="font-weight: 400;">If we are not a monopoly, how we perform in relation to our customers’ expectation will impact the demand for our services. Hence the next key metric should be the customer demand. This metric provides us with two insights. The first is whether our key assumptions about what customers expect from us were correct or incomplete. If we are meeting our SLA and yet the demand is not growing it means there may be other things in the environment which we don’t understand (assuming the economic cycle has not changed). The next insight from this metric is whether or not we have sufficient capacity to meet the demand without compromising the SLA. Plans can be made to safeguard the SLA while meeting the growing or variable demand.</span><span style="font-weight: 400;"><br />
</span><span style="font-weight: 400;"><br />
</span><span style="font-weight: 400;">The third metric should come from the operations of the team/department. This is probably where the question of where to focus comes in, since there are many variables that can be measured. An understanding of systems theory is very helpful here because it is from this that we recognise that the performance of a system is determined by the performance of the system’s constraint. The terms ‘bottleneck’ and ‘constraint’ are sometimes used interchangeably but it is very important to know that they mean different things, and understanding the difference is fundamental to managing systems (a topic for another day perhaps).</span><span style="font-weight: 400;"><br />
</span><span style="font-weight: 400;"><br />
</span><span style="font-weight: 400;">So our third metric should inform us about the performance and capacity of the system’s constraint. In particular, we want to look at the relationship between the customer demand and the constraint’s capacity. If the constraint is unable to manage the demand we need actions to close this gap. In addition, if the performance of the constraint is dependent on multiple conditions, we would need to increase our metrics to include those conditions. This is because anything that compromises the constraint, compromises the performance of the system. Therefore, at minimum, our dashboard will have three key metrics: Performance against SLA, Customer demand and Performance of the constraint. The need for additional metrics will be determined by constraint’s relationship with other components of the system.</span><span style="font-weight: 400;"><br />

</span><span style="font-weight: 400;">In this age when people are talking about big data, and dashboards are becoming the hype, it may be easy to get lost in the details. I hope this article will provide some food for thought for those who are feeling overwhelmed by the demands of measurements everywhere. It’s important that we remember that organisations are systems and how we use metrics should reflect this understanding. As a manager, what are you measuring and how are you finding data collection?</span></p>

There are 14 on my list (for now – I’m sure there’s a lot more learning and insights to gain in my future), and here they are. Perhaps some of these may resonate with you.</p>

		<h3><strong>1. Get Leadership Involved from the Start</strong></h3>
<p>There are <strong>three components</strong> that need to be in place to gain support successfully from the <strong>Leadership Team:</strong></p>

<li>Educate leadership in this <strong>new way of thinking</strong></li>
<li>Provide the <strong>space to practice</strong> these new skills, with <strong>coaching support</strong></li>
<li>Set <strong>clear measurable expectations around the behaviours and roles</strong> that need to be adopted going forward</li>
</ol>
</li>
</ol>
<p>Without these in place there will be no motivation for your Leadership team to practice Lean Management.</p>

		<h3><strong>2. Link Lean to the Core of your Organisation</strong></h3>
<ul>
<li>Lean should not be seen as a separate initiative, but rather <strong>a management system to support you in achieving your objectives.</strong></li>
<li>Develop a good, <strong>clear organisational strategy</strong>. Ask yourself:
<ul>
<li>What do we want to achieve in the next 12 months? 3 years? And/or 5 years?</li>
<li>What does your customer require from you?</li>
<li>How can we improve?</li>
</ul>

</ul>
<p style="padding-left: 40px;">Link your Lean strategy to these objectives; this will create a deeper understanding of how Lean will support the efforts of the organisation in achieving these goals.</p>

		<h3><strong>3. Quantify Benefits Early On</strong></h3>
<p style="padding-left: 40px;">Choose improvements that talk directly to the <strong>Strategic Objectives </strong>of the organisation and that will make the greatest impact to the bottom line.</p>
<p style="padding-left: 40px;">Ensure you quantify these benefits, from the start, in monetary terms. Remember that <strong>every activity in an organisation can be converted into a rand amount.</strong></p>
<p style="padding-left: 40px;"><strong>Talking money is the fastest way to get the attention of management!</strong></p>

		<h3><strong>4. Change needs to happen at all Levels of the Organisation</strong></h3>
<p style="padding-left: 40px;">When we embark on a lean transformation it is natural to want to start where the work happens – at the operational level. Whilst this may bring about the ‘quick wins’ you are seeking, we have to keep in mind that change needs to be affected at all levels of the organisation for this way of working to be sustainable.</p>
<p style="padding-left: 40px;"><strong>Remember the operational level never operates in isolation, and needs support from the strategic and systemic levels in order to achieve their objectives.</strong></p>

		<h3><strong>5. </strong><strong>Culture is more important than you think</strong></h3>
<p style="padding-left: 40px;">It is important to <strong>understand the culture</strong> of an organisation <em><strong>before </strong></em>embarking on a lean transformation. This will give you important insight as to <strong>how best to communicate, implement, embed and sustain this thinking.</strong></p>

		<h3><strong>6. </strong><strong>Start With Measurement &amp; Visual Performance Management</strong></h3>
<p style="padding-left: 40px;">Visually displaying team measurement will naturally improve performance with little or no process improvement in place.</p>
<p style="padding-left: 40px;">Measurement is the gateway to team problem-solving: if you aren’t measuring, you don’t know you have a problem.</p>
<p style="padding-left: 40px;"><strong>If there is no problem, there is no continuous improvement! </strong></p>

		<h3><strong>7. Ownership, Ownership, Ownership</strong></h3>
<p style="padding-left: 40px;">This is the most important word in the implementation of a Lean Management System: <strong>A leader’s most difficult task will be to understand how to create ownership and accountability in their teams.</strong></p>
<p style="padding-left: 40px;">If the leader owns the process, the metrics, the reporting and the problem-solving, what motivation will the team have to get involved?</p>
<p style="padding-left: 40px;">The trick is to allow the team to take full ownership and accountability of their work, while the leader takes the role of coach to support their activities.</p>
<p style="padding-left: 40px;">People want to be given responsibility to help solve the problem and the authority to act on it!</p>

		<h3><strong>9. Reflection is vital to Continuous Improvement  </strong></h3>
<p style="padding-left: 40px;">Making time for reflection is central to continuous improvement, without this there can be no learning.</p>
<p style="padding-left: 40px;"><strong>Reflecting on what you have learned and where you are headed allows you to evaluate your experience, gain understanding from your mistakes, and use that knowledge to improve</strong>. This should form part of every team’s standard work on a regular basis.</p>

		<h3><strong>10. Change is difficult for most people</strong></h3>
<p style="padding-left: 40px;">This is why it is vital that we engage our teams right from the start, create transparency around the change and ensure the environment is conducive to this new way of working. There are lots of ways you can tackle this, but here are some of the basics you need to have in place, in order to shift mindset and behaviours:</p>
<ol>
<li style="list-style-type: none;">
<ol>
<li><strong>Role model the new behaviour</strong>: teams need to see their superiors, peers and subordinates behaving in this ‘new way’.</li>
<li><strong>Effectively communicate the vision</strong>: teams need to know what is expected of them and why they are doing what they are doing differently</li>
<li><strong>Develop Capability &amp; Skills</strong>: teams need to feel they have the skills and competencies to behave in this new way. If you want teams to problem-solve, teach them how to problem-solve!</li>
<li><strong>Reinforce with formal mechanisms</strong>: ensure structures, processes and systems have been set up to reinforce this change in behavior.</li>

<p style="padding-left: 40px;">A Lean transformation requires new behaviours, culture &amp; mindset. People require a clear vision and structure. Make sure you include both aspects in your transformation, otherwise it won’t be a transformation.</p>

		<h3><strong>11. Don’t call it Lean</strong></h3>
<p style="padding-left: 40px;">The word Lean may have negative connotations for some people. When naming your improvement system, choose a name that creates meaning for your Organisation, links to the Organisational culture and motivates employees to want to get involved!</p>

		<h3><strong>12. Define behaviours, not only KPI’s, and live them</strong></h3>
<p style="padding-left: 40px;">Lean is largely dependent around developing a set of behaviours that supports an environment of problem-solving and continuous improvement, not to mention engaged, happy staff!</p>
<p style="padding-left: 40px;">Instead of only focusing on defining the more tangible things like KPI’s (Key Performance Indicators), targets and improvement benefits, we also need to take into consideration the ‘softer’ requirements of a Lean transformation. <em><strong>Define and develop these behaviours in all your employees, it will make for an easier transition and a better chance of sustaining this new way of working!</strong></em></p>

		<h3><strong>13. Don’t be afraid to change the plan</strong></h3>
<p style="padding-left: 40px;">The chances of your first attempt at a Lean roll out plan being successful, are very slim…</p>
<p style="padding-left: 40px;">In my experience Organisations (Leadership) are very apprehensive of changing a plan once they commit to it.</p>
<p style="padding-left: 40px;">If we consider the most basic lean principle of continuous improvement, using the PDCA cycle (Plan, Do, Check, Act) –<strong> <em>changing the plan if necessary is exactly what we should be doing!</em></strong></p>

		<h3><strong>14. People are not your problem!</strong></h3>
<p style="padding-left: 40px;">The problem is, that the work systems, processes, and behaviours, embedded within your organisation don’t allow people to be at their best.</p>
<p style="padding-left: 40px;">As Deming would say <em><strong>‘Every system is perfectly designed to get the results it gets</strong></em>’.</p>

		<p>Atlantis Foundries was able to achieve zero defects for three months in a row thanks to machine learning. Here’s why the human component can’t be discounted.</p>

		<p>Cape Town is sometimes called the “Silicon Valley of South Africa”. Yet, it was a pleasant surprise to learn that Atlantis Foundries became not only an African, but a global leader in the foundry industry using AI and machine learning to achieve zero defects on the truck engine block castings that they delivered to their customers in Europe and the United States.</p>

		<p>There is much to learn from what Pieter shares with us, but I would like to highlight one aspect in particular. It has become fashionable to talk about going “beyond lean” in the rush to market Industry 4.0 technologies. To be sure, these new technologies are game-changing and cannot be ignored, but I think that referring to them as “beyond lean” is the result of a fundamental misunderstanding what lean thinking is about.</p>
<p>Before introducing AI, Atlantis Foundries invested in continuous improvement for many years to improve their casting defect rate from very poor to industry standard. This meant that, by the time they started experimenting with AI, there was already a problem-solving culture in the organization that they could build on. You will hear Pieter refer to AI as another “tool” in the improvement journey. In other words, just like we use 5 Whys as a tool to find root causes, there is now this very powerful tool called AI that can be used in situations where humans cannot cope with the amount of information that needs to be processed.</p>
<p>Like any other problem-solving tool, AI can be used incorrectly or inappropriately if you do not apply lean to the problem at hand. Asking what issue we need to solve has to be the first step, which will inform our problem-solving and make it effective. Atlantis Foundries thought very carefully about this question and that guided them as they figure out how to tap into AI.</p>
